Practical PMM Frameworks for Agentic AI in the Office of the CFO

Agentic AI is fundamentally different from the tools finance teams have used for decades. These systems don’t just automate tasks, they plan, decide, and execute complex, multi-step workflows with minimal human input.
 
This shift creates a major challenge for Product Marketing leaders: traditional positioning frameworks no longer work well in the highly regulated, risk-averse environment of the Office of the CFO.
 
Buyers (CFOs, VPs of Finance, Controllers, and AP Managers) are no longer primarily asking “What does it do?” They’re asking:
 
  • “How can I trust it?”
  • Who is accountable if something goes wrong?”
  • “How do I maintain governance and explainability?”

The Four Practical Frameworks

Here’s a high-level overview of the frameworks in the playbook:

Framework 1: Agent-Centric Positioning Canvas

This evolves the classic positioning model by explicitly building governance, explainability, and human oversight into the core story from day one. It helps you claim a clearer subcategory (e.g., “Agentic AI Copilot for Procure-to-Pay with Enterprise Governance”) instead of competing as “just another automation tool.”

Framework 2: Buyer Persona + Jobs-to-be-Done for Agentic Workflows

Traditional personas describe who the buyer is. This framework goes further by combining key Office of the CFO personas (CFO, VP of Finance, Controller, AP Manager) with a Jobs-to-be-Done lens. It surfaces both functional goals and deep emotional fears, such as job displacement, loss of control, and compliance risk.

Framework 3: Messaging Hierarchy for Agentic Products

A 4-level structure designed to lead with trust, not autonomy:

  1. Headline (Core Promise)
  2. Supporting Pillars (Trust & Governance, Efficiency & Strategic Impact, Compliance & Risk Reduction)
  3. Proof Points & Evidence
  4. Call-to-Action / Next Step

It includes guidance on adapting messaging for each persona.

Framework 4: GTM Enablement & Launch Tactics

A practical 90-day roadmap covering buyer interviews, asset creation (battlecards, demo scripts, ROI calculators), sales enablement, and launch tactics. It emphasizes starting narrow (e.g., invoice processing) to generate quick wins before scaling.
